  1. Thanks for bringing this up. Facilitation needs to be defined. Every event on the team I am on we are talking to the Scrum Master, not to each other. I personally think it is because none of us know what facilitating is and is not.

    1. I would describe facilitating as ‘giving people the room to interact with each other’. The facilitator itself should remain as much as possible in the background. But he or she should become visible again when things become turbulent.

  2. Another great episode! Thx guys 👍☺️. My opinion here is that the SM should facilitate all events. But depending on how mature the team is he should do it more or less extensive. E. g. with a new team he should explain the purpose of the event and encourage the participants while with a mature team a short intro and outro could be enough. What do you think 🤔?

  3. My Scrum mentor always said that the goal of the SM is to eliminate the SM role. He meant the Scrum team should be able to perform Scrum events even on the absence of the SM, removal of dependencies on the SM-exclusive facilitation.

    1. Nope. When a sports team wins a championship, they do not immediately fire all the coaches. The Scrum Master accountabilities never go away. Work is complex. Organizations are complex. The only constant is change.

    2. @Agile for Humans Thank you guys, so tired of this concept. It sounds very noble on paper but is as toxic as the idea that whatever happens on a non-Scrum team is the merit or a failure of the PM – these are just two unhealthy extremes in my opinion.

  4. Thank you for all your awesome guidance. I learn a lot from your videos and also share them with my SM.
    I am a fairly new PO concerned about what happened in our last iteration planning. Our scrum team members prefer to pick individual features and work on them during the PI. Anti pattern in my opinion. For the upcoming iteration, 2 out of the 4 Devs are showing work planned for 25% and 32% of their capacity. The SM questioned it and advised splitting up stories into manageable pieces and collaborating within the iteration even though that feature work is ‘owned’ by another DEV. But they resisted claiming that work cannot be split like that or the others don’t have the knowledge. There are only 2 QAs and they say that it will put them over as they have nightly regression work for the train as well. The fact that there is available capacity to deliver more does not seem to bother them. How do you handle the balance between letting the team self organize and holding them accountable?

    1. The Scrum Team is accountable for delivering an Increment that meets a Sprint Goal. But in the scenario given, delivery is likely impossible.

  6. No, as it depends on the situation and team’s maturity, but there is no solid rule written in stone that SM has to be the one running the meetings. Especially that it makes more sense and brings more value to, i.e. have the PO facilitate the Sprint Planning and Sprint Review, the developers having their own Scrum Daily, but I see most benefits in SM facilitating the Retrospective as it is hard to be a contributor and facilitator at the same time.

    1. That’s an excellent take from Todd about the Scrum Master being also crucial to participate in the retro, as he might have some topics to raise with the team. I usually just think about it this way: if the team is, i.e. avoiding the DoD discussion, it means my day-to-day coaching of that team is not sufficient.

    Recently, we had an argument with our management regarding lead developers and team leads. So my higher up wants to form 3 teams of developers, namely backend, frontend and design, and appoint team leaders there to differentiate people by experience and provide career growth. To that I said that in Scrum developers have a flat structure and we had a disagreement. What would you advice in this situation? Thanks in advance!

    1. Hi 👋☺️. Your boss wants the so called “layer teams”. Put on your coaching hat and patiently convince him of “feature teams”. What are the benefits when you have a team that can develop a feature independently, totally on their own? When you think about this question you may also understand why your boss is scared of this scenario. You will understand that he is scared of loosing control. So you could help him focusing on other things than the team, so he doesn’t have the feeling to be redundant.

I couldn’t agree more with the thoughts shared, part of the value of agile/ scrum is that we build a sustainable model for work… its not sustainable if others aren’t learning the process and how to interact with all the parts and people that are in the process. Retrospective, I do think a full time scrum master is uniquely qualified to facilitate and introduce new methods and formats to get the most out of the ceremony BUT I agree that helping coach others to think through that “design” and facilitate the meeting is extremely valuable in the bigger picture
